<p><span class="first-letter">R</span>ecently, I flew to San Antonio to meet with a new startup client.  While on the flight back, I picked up a book I left on my shelf for a while and never finished called Plato Republic.  At least the first parts are Plato&#8217;s recordings of Socrates&#8217; conversations.</p>
<p>Cracking open the book I started where I left off, about 20 pages in.  Socrates and some guy named Thrasymachus were debating the functions and virtues of justice and injustice.  But in the middle of Socrates&#8217; typical Q&amp;A method of working out solutions to these problems, something about their dialogue on functions hit me.  Not the programming functions (although it does apply, it&#8217;s just not for this article) &#8211; what the site <em>does</em>.  Rather than explain it myself, I&#8217;ll let Socrates explain first and then I&#8217;ll explore the conversation a bit more.</p>
<p>It starts with Socrates&#8230;</p>
<blockquote><p>Tell me, do you think there is such a thing as the function of a horse?</p>
<p>I do.</p>
<p>And would you define the function of a horse or of anything else as that which one can do only with it or best with it?</p>
<p>I don&#8217;t understand.</p>
<p>Let me put it this way: Is it possible to see with anything other than eyes?</p>
<p>Certainly not.</p>
<p>Or to hear with anything other than ears?</p>
<p>No.</p>
<p>Then, we are right to say that seeing and hearing are the functions of eyes and ears?</p>
<p>Of course.</p>
<p>What about this?  Could you use a dagger or a carving knife or lots of other things in pruning a vine?</p>
<p>Of course.</p>
<p>But wouldn&#8217;t you do a finer job with a pruning knife designed for the purpose than with anything else?</p>
<p>You would.</p>
<p>Then shall we take pruning to be it&#8217;s function?</p>
<p>Yes.</p>
<p>Now, I think you&#8217;ll understand what I was asking earlier when I asked whether <strong>the function of each thing is what it alone can do or what it does better than anything else.</strong></p>
<p>I understand, and I think that this is the function of each.</p></blockquote>
<p><span class="first-letter">S</span>o, what&#8217;s this have to do with web sites?  It&#8217;s all about the function.  Socrates explains that each object has a special purpose &#8211; a function that &#8220;it alone can do or what it does better than anything else.&#8221;  That&#8217;s important in two aspects.</p>
<p>First, web sites and web-based media have functions which they do well, or that only they can do.  Think about that for a minute.</p>
<p>Second, your specific web site could do (or hopefully does) have <strong>one</strong> specific function which it does the best or only it can do.  Is that the case? If not, perhaps you should rethink what your web site could be doing for you.</p>
<p>It&#8217;s been overstated that the internet has changed the game of many industries, of business, of communication, and so much more&#8230; but now you understand why.  It became the best (or the only) thing to use because of it&#8217;s abilities and traits &#8211; it&#8217;s function.  Your job is to leverage it to the best of it&#8217;s ability.</p>
<p>Leveraging something you don&#8217;t understand is a pretty tall order.  I couldn&#8217;t train a horse, nor fix every little problem on a car.  That&#8217;s why there are horse trainers and mechanics though.  If I ever needed to do those things, I&#8217;d ask them for help.  That&#8217;s also why we&#8217;re here.  Our function, our ability, our purpose here at Perfect Space is to assist you in both wrangling the internet to do the thing which it does best for you, and to help you see what can be done in the first place.  We like to help you tap the potential of that tool we call the web.</p>

<p><span class="first-letter">W</span>hen it&#8217;s time to build a business most entrepreneurs don&#8217;t think about the statistics.  Sure, we&#8217;ll do a business plan and fudge some numbers here and there to make it look good and get that nice &#8220;hockey stick&#8221; look to it which makes investors drool (or ask about your sanity).  But once we&#8217;ve started the company we look back and think &#8220;Oh crap! How do we measure our success?&#8221;</p>
<p>That&#8217;s the defining moment.  Right there.  You just had it.  The dawning moment you just had about your own business or hobby a split second ago.</p>
<p>Do you even know what your biggest indicators of success are?</p>
<p>Ok, sure&#8230; you all just said &#8220;Sure I do. If I have more money in the bank this month than I did last month.&#8221;  We all have that metric if we&#8217;re running a for-profit company.  But that&#8217;s the end result.  It&#8217;s not the journey.  You need to ask how to get all that money in your bank account, and that requires something different.</p>
<p>Each business has it&#8217;s own <abbr title="Key Performance Indicators">KPI</abbr>s.  These are Key Performance Indicators, and what that big fancy acronym really should stand for is your own knowledge of what&#8217;s going to make you successful.  If you don&#8217;t know your KPI(s), you haven&#8217;t asked the right questions yet.</p>
<p>So, instead of berate you all day long, I&#8217;m going to give you ours here at Perfect Space.  Now, one thing to understand is that these are helpful to our business, and we are iterating on these often.  These might not be right for your industry or even your business if you&#8217;re a competitor of ours.  A second thing to realize is that we have other KPIs which aren&#8217;t mentioned here which are specific to our competitive advantage and are kept secret.  If you don&#8217;t have some secret metrics, you probably don&#8217;t understand what your competitive advantage is or should be &#8211; and that will make you less effective in marketing your services.</p>
<p>Without futher ado, here are our small business performance metrics:</p>
<ol>
<li>For each project (across employees) during it&#8217;s lifetime &#8230;
<ul>
<li>Break even point in number of hours</li>
<li>Total number of hours spent vs % completion</li>
<li>Max hours estimated for this project</li>
<li><strong>Current gross profit %</strong></li>
</ul>
</li>
<li> For each employee (across projects) during a period &#8230;
<ul>
<li>Hours billed to projects</li>
<li>Hours worked</li>
<li><strong>Revenue billed to projects / total cost (gross profit %)</strong></li>
</ul>
</li>
<li>For the company as a whole during a week &#8230;
<ul>
<li><strong>Profit / number of hours worked (gross profit per hour)</strong></li>
<li><strong>Revenue generated / hours worked (percentage of labor direct)</strong></li>
</ul>
</li>
</ol>
<h3>Explanation</h3>
<p><span class="first-letter">T</span>he important pieces above are the bold ones.  The normal (non-bold) items are only there to show the causes of any negative metric or downturn that we might have.  I&#8217;ll explain why each bold item is important in our business and industry below.</p>
<p><strong>Current gross profit % per project</strong>: This metric is important because we need to know when we&#8217;re spending too much time on a project.  We don&#8217;t want to know that we&#8217;re over budget when we are finished with it. By then, it&#8217;s too late.  We need to know in the middle of the project &#8211; or preferably at any point in the project.  Most service companies get into trouble with projects because they either (a) don&#8217;t estimate the initial hours properly or (b) don&#8217;t control scope creep.  Since we&#8217;re growing quickly, we need to be able to know at a moment&#8217;s notice so we can figure out why a project might be using too many hours and correct the problem before we get to the end of it&#8217;s time line.</p>
<p><strong>Gross profit % per employee</strong>: In our case, developers have a direct correlation to the amount of revenue we make.  The gross profit per employee statistic allows us to evaluate whether our relationship with an employee is sustainable (eg, is the employee making the company money or not?).  In our case, this is a pretty easy statistic to measure considering we have two types of clients; pay per hour and flat bid where we estimate the number of hours it will take to perform the job.  Both methods come down to an hourly rate, so our employees must be able to create enough revenue to pay for themselves, the taxes incurred in hiring them and our other overhead and expenses.  If someone&#8217;s not doing their job, this number will show it quickly.</p>
<p><strong>Profit / number of hours worked (gross profit per hour)</strong>: Our company-wide metrics like this and the next have to do solely with whether or not we&#8217;re able to be sustainable as a whole.  Deviations in this number could be caused by a myriad of different variables so we&#8217;ll start seeing patterns emerge in work environment, number of days in the work week, major events or news items, etc.  We&#8217;ll control what we can and mitigate the rest of the risk.  Regardless, without this number, we can&#8217;t really know whether we&#8217;re operating at full speed. </p>
<p><strong>Revenue generated / hours worked (percentage of labor direct)</strong>: This stat is simply one of knowing our overall productivity for the week.  The better we can make our own lives and those of our employees, the more productive we expect to be.  We&#8217;re going to test this theory with every variable we can think of, but in the end this metric should increase the more we&#8217;re able to work effectively.</p>
<h3>Your Metrics</h3>
<p><span class="first-letter">S</span>o now you&#8217;ve seen what we measure, but the real question isn&#8217;t what we measure, it&#8217;s what you measure.  Your business is most likely different than ours, so you need to come up with your own KPIs &#8211; maybe even for different parts of your organization.  Perhaps you need to measure how many contacts a sales person has touched in a week.  What percentage of calls did you get an email address from?  How many visitors landed on a page and clicked the call to action?  I don&#8217;t know what your metrics are, but you should. </p>
<p>It may be boring to create these, but the easy way to think about this kind of administrative work is when it&#8217;s all simplified down to money in the bank.  What gets you more money?  Measure that.</p>

<p><strong>The Project</strong></p>
<p><a href="http://tinygeocoder.com">Tiny GeoCoder</a> is a product of Perfect Space, and more specifically an idea hatched out of personal need by the founder, <a href="http://nateritter.com" title="Nate Ritter">Nate Ritter</a>.  The short story is that Nate created Tiny Geocoder a simple to use service for himself.  He wanted to track his travels across the globe and update the map on his blog.  That was the initial thought.  What happened after publicizing the service became much more important.</p>
<p><strong>The Problem</strong></p>
<p>Nate wanted a way to get the latitude and longitude of places without having to go through crazy location-based services and massive API responses from typical geocoding services. Rather than create a library that had to be included in all his web applications each time, he created an API which serves up the same results. Only this time, he just calls a URL. That way it can be quickly used in any website, mobile application, etc.</p>
<p><strong>The Results</strong></p>
<p>Going about his travels, he found it worked perfectly.  After coming back to San Diego and talking with a few people at <a href="http://www.kpbs.org/" title="KPBS radio station">KPBS</a>, the local NPR affiliate, he was convinced to release the service into the public domain.  </p>
<p>Less than 8 months later, the service had processed over 13 million queries from web and mobile application developers.  The growth rate of this service has been phenomenal and we&#8217;ll be doing everything in our power to help the web and application developers of the world to have a free (or very cheap) API to use for the flood of new location based services we expect to see in the coming years.</p>

They demonstrate where they buy, where they sell and how they manage risk in trades. As dedicated professional traders, they specialize in trading short-term patterns in the SP 500 Index and many other markets, Bonds, Notes, Euro, Gold and more. They offer educational products such as webinar presentations, e-books and live trading seminars. </p>
<p><strong>The Problem</strong></p>
<p>Trading Live Online, LLC needed a redesign on a fast turnaround time. Their consistent work with clients, doing webinars, seminars, and other client interaction made the timing of this redesign very important.</p>
<p><strong>The Solution</strong></p>
<p>Perfect Space was hired to take their existing logo and it&#8217;s colors and come up with a new, fresh design which would be readable, navigable, and feel much more current.  Our crack team of designers pumped out a sparkling new design for Trading Live Online in a matter of days and implemented it, while updating the copy writing and using existing page URLs to make sure we didn&#8217;t lose any search engine optimization the company already had. <p>ConSource, Inc. is a lead generation company who focuses on the construction industry.  Their daily operations consist of collecting, aggregating and maintaining lists of potential new job leads for construction companies and individual contractors and sub contractors.  </p>

<p>ConSource needed to build an automated system to request leads from suppliers and deliver leads to clients as well as do data scrubbing and normalization.  Their entire operation is built with just two sets of data, but they needed a myriad of processes in place to manage the constantly changing and new data.</p>

<p>With all the quick-fix solutions and magic shortcuts that promise easy results and cloud people&#8217;s eyes from understanding what health truly is, it was clear that something needed to be done. Dave Zappasodi and Craig Morgan started Tru Health with the purpose of revealing why we, as a general population, are so unhealthy and what we can do to fix it. The quality of the fitness program Craig and Dave created speaks for itself. By targeting customers who are fed up with the current model of health Tru Health opens their client&#8217;s eyes to a greater understanding of their health potential.</p>
<p><strong>The Problem</strong></p>
<p>Over the years Tru Health has created assessments and schematics which help their trainers understand their client&#8217;s nutrition, fitness regimens and more. Their clients receive regular communication from the staff with suggestions for workouts, stretches and food types to consume specific to their metabolic profile.  The problem was that everything was either on paper or in spreadsheets &#8211; static data that trainers had to personally spend the time to look through, assess, and make recommendations on.  They needed a faster way to deliver suggestions and record information on a client, making that information available to other staff members for the purpose of redundancy.</p>
<p><strong>The Solution</strong></p>
<p>Perfect Space was called upon to deliver a custom web application which took all the assessments and schematics and transform them into a web-based system.  Their system now allows staff members to create new client records for trainers, record assessments, and automatically generate customizable stretches and suggestions for nutrition based on the client&#8217;s recent results and meal log.</p>
<p>Today, Tru Health and Wellness is flourishing with this new system in place.  At the time of writing this current case study, Tru Health is expanding into it&#8217;s second facility in the San Diego area.  We&#8217;ve been more than happy to be a part of their growth strategy.</p>

<p><strong>The Company</strong></p>
<p>The objective of the Bonfire Health Program is to empower individuals with the understanding of a genetically congruent lifestyle and equip them with compatible behaviors and strategies using proven implementation methods.  Their purpose is to lead a critical change effort.  Their vision is to create well people. </p>
<p><strong>The Problem</strong></p>
<p>Bonfire Health&#8217;s strategy is to help people to create a healthy and balanced lifestyle. Their focus is on three core elements and using a &#8220;perfectly&#8221; healthy person as the goal rather than simply to lose weight or exercise more.  Their goal is lofty, however their system is both insightful and adaptive.  The vision of this innovative program was inspired and driven by three highly successful doctors from Boston and San Diego.</p>
<p>Their desire was to take their in-depth research and proven program they&#8217;ve been using with their own clients for years and make it available to the general public.  The doctors had worked with previous developers and design firms only to find their requests beyond the skill set of who they had hired.</p>
<p><strong>The Solution</strong></p>
<p>When Bonfire Health came to <a href="http://jacobtyler.com">Jacob Tyler Creative Group</a> for their design and branding, Perfect Space was immediately called in to evaluate the project from an application perspective.  After the initial discovery phase and proposal, Bonfire Health, Jacob Tyler, and Perfect Space have had weekly meetings to discuss phases, roll outs, features, benefits, strategy brainstorming, community building, API implementation with marketing teams and more.  Our combined efforts delivered an absolutely pristine design, intelligently branded.  Perfect Space delivered a powerful and fully featured administrative control board for the doctors, a time and behavior-sensitive program for the members and participants, and tight integration with <a href="http://infusionsoft.com">InfusionSoft</a> for the marketing team.</p>
<p>Today, Bonfire Health is currently in a private alpha stage and will be available to the public in the first quarter of 2010.</p>
